
You’re facing a complex problem, and you want a solution that hopefully resolves the issue quickly, easily and painlessly.
If only it were as easy as calling in beavers. Now, stay with me for a moment…
In a lovely story about the power of nature, a family of beavers in the Czech Republic recently saved the government millions of dollars. How? By stepping in and solving a problem that the humans couldn’t.
The building of a new dam stalled for more than seven years because the required building permits couldn’t be arranged. Then, in January this year, a colony of eight beavers got to work constructing several dams, creating a natural wetland — precisely what the humans were trying to achieve but couldn’t.
The story is an excellent reminder of how we can over-complicate matters, so we often crave simplicity.
Craving simplicity is natural in a world of accelerating change and growing complexity. The allure of straightforward solutions to intricate challenges is undeniable. Yet, this tendency to strive for simplicity, deeply rooted in the architecture of the human brain, often leads us astray.
We can make more informed and effective decisions by understanding why our brains gravitate towards simplicity and learning to spot when a solution might be overly reductive. Being able to do this is crucial if you want to expand your sphere of influence and lead with emotional intelligence at work.
Strike a Balance
Striking the right balance between simplicity and complexity is an art. Some problems genuinely have simple solutions; others don’t.
The key lies in recognising when simplicity is appropriate and when it becomes a liability.
Consider the ‘KISS Principle’ (Keep It Simple, Stupid), a popular adage in many fields, including design and engineering. While simplicity when designing and producing objects can enhance usability, adopting overly simplistic solutions to complex problems can create new problems.
You don’t have to look too far to see examples of times when leaders took the easy path, and it backfired.
In the late 20th century, Kodak dominated the photography market, with a stronghold on film production, processing, and camera manufacturing. However, the advent of digital photography in the 1980s and 1990s posed an existential threat to its business model, which relied heavily on selling physical film.
While Kodak’s challenges were far from simple (e.g. tech disruption, market competition, shifting consumer preferences, etc), the executives adopted a simplistic approach to addressing them. They decided to double down on the film business and treat digital photography as a sideline, niche market.
We all know how that worked out for Kodak.
The 1986 Challenger disaster, where the shuttle exploded 73 seconds after launch, killing all seven astronauts on board, can also be traced back to problems of simplification. While Engineers warned that cold weather could compromise the rubber O-rings, management simplified the risk assessment, stating that past flights had shown “acceptable” levels of O-ring erosion.
Like many things in life, it’s about balance.
The Neuroscience of Simplicity
The human brain, for all its brilliance, is fundamentally a cognitive miser. It seeks to conserve energy wherever possible, often relying on heuristics—mental shortcuts that simplify decision-making.
These shortcuts evolved as survival mechanisms, allowing early humans to make rapid judgments in environments rife with uncertainty and danger. However, these heuristics can misfire.
In his seminal work Thinking, Fast and Slow (2011), Psychologist Daniel Kahneman delineates two systems of thinking: System 1, which is fast, automatic, and intuitive, and System 2, which is slow, deliberate, and analytical.
System 1 dominates much of our daily decision-making, providing us with quick answers that feel right but are often oversimplified.
Of course, sometimes you want your brain to make a rapid-fire decision. For example, when you feel threatened, your brain automatically calculates how to escape quickly. This split-second behaviour is hard-wired in your brain. If you want more, check out this article in Smithsonian magazine.
Simplistic solutions also appeal to our cognitive biases.
For example (and this is just a sample), there is:
- Confirmation Bias: We favour information that aligns with our existing beliefs, dismissing evidence that complicates our worldview.
- Anchoring Effect: Our decisions are disproportionately influenced by the first piece of information we encounter, even if it is irrelevant or incomplete.
- Overconfidence Bias: We overestimate our understanding of and ability to solve a problem, often underestimating the nuances involved.
How to Spot Over-Simplification
Given the pitfalls, how do you recognise when a solution is too simple for the problem?
There are a few elements to consider.
Firstly, examine if there is a lack of contextual consideration. Does the solution account for the specific nuances of the situation? For instance, a generic marketing strategy might ignore the cultural and regional differences crucial to its success.
Also, consider if you are relying too much on data. While data is invaluable, it can also be misleading if not interpreted within the proper context. Data-driven decisions must be tempered with critical thinking to avoid simplistic interpretations.
Next, consider your attitude and mental model as a leader. Simple solutions often appeal to leaders because they are easy to communicate and defend. However, your approach is likely too simplistic if a solution cannot withstand rigorous scrutiny or dissenting opinions.
Remember, complex problems often require iterative approaches. Solutions that claim to offer immediate and complete fixes are usually unrealistic.
There is no one-size-fits-all approach. Whether it is the latest organisational restructuring model, the latest best practice approach or a universal productivity hack, these solutions thrive on their promise of simplicity. However, the real world is rarely so accepting.
Lastly, recognise that time can be your friend. We often characterise changes and advances as quick and easy. But most things take a long time.
Take all the hype about the large language models (LLMs) that underpin ChatGPT, Claude and Perplexity, for instance. We talk about them as though they arose quickly. Sure, the adoption rate has been swift, but they have been many years in the making. This Kellogg article outlines how progress has been more than 50 years in the making.
Navigating Complexity
While our brains may crave simplicity, there are ways to navigate complexity more effectively.
Here are six tips to consider.
Tip 1 – Encourage System 2 Thinking: Create environments that promote deliberate, reflective decision-making. This might involve scheduling time for deep work, fostering diverse teams, or implementing decision-making frameworks such as weighted decision matrices.
Tip 2 – Embrace Diversity: Diverse teams bring varied perspectives, reducing the likelihood of groupthink and fostering nuanced solutions.
Tip 3 – Cultivate a Learning Culture: Organisations that view failures as opportunities for learning are better equipped to tackle complexity. This involves shifting from a blame culture to one that values experimentation and adaptability.
Tip 4 – Focus on Systems Thinking: Systems thinking (as I’ve written about before) involves understanding how different parts of a problem interact within a larger whole. Tools like causal loop diagrams can help map these interactions, offering a more holistic perspective.
Tip 5 – Leverage Technology Wisely: While AI and machine learning offer powerful tools for managing complexity, they are not a panacea. Effective use of technology requires human oversight and an understanding of its limitations.
Tip 6 – Ask Better Questions: Instead of seeking quick answers, ask insightful questions that uncover underlying dynamics. For example, instead of asking, “How can we cut costs?” consider, “What factors are driving inefficiencies, and how can we address them sustainably?”
Key questions to ask yourself include:
- What mental model am I applying to this situation, and is it suitable?
- Am I considering the risks and implications associated with this decision?
- Am I taking a short-term approach and the path of least resistance rather than examining the longer-term ramifications?
- Am I focusing on making an easy decision rather than a good decision?
- What cognitive bias might be impacting my decision process?
The human brain’s affinity for simplicity is both a strength and a vulnerability. While simplicity can clarify and streamline, it can also obscure and mislead.
By cultivating awareness of your cognitive biases and building stronger decision-making habits, you can make better individual and collective decisions.
Ultimately, the goal is not to abandon simplicity but to be judicious with how you strive to find the optimal solution.
